Tristan Libersat

Tristan Libersat is an Agile Delivery Leader and Coach at Capgemini, where he works with teams and organizations to optimize their flow of value delivery.

His journey into agility started in 2013 with an unexpected revelation. Attending a Certified Scrum Master training facilitated by Jeff Sutherland himself, Tristan discovered that 70% of the course focused on Lean principles—waste reduction, value stream mapping, theory of constraints, A3 thinking, and metrics. This foundation shaped his conviction that true agility isn’t about ceremonies; it’s about continuous flow and measurable outcomes.

Over the past decade at Capgemini in Toulouse, France, Tristan has trained and coached hundreds of professionals, helping them move beyond “doing agile” to actually being agile. As a professional coach specializing in agile roles, Tristan works one-on-one with Scrum Masters, RTEs, and DevOps Engineers to help them evolve their practice, expand their impact, and navigate organizational constraints.

Beyond individual coaching, he has managed the staffing and career development of Scrum Masters, Release Train Engineers, and DevOps Engineers—giving him unique insight into the challenges these professionals face in organizations. He’s observed firsthand the frustration of Scrum Masters stuck facilitating their 51st retrospective with the same problems resurfacing, which inspired him to write this book.

A regular contributor to Medium and the agile community, Tristan writes about the systemic challenges facing Scrum Masters, the gap between agile theory and practice, and practical approaches to organizational change. His articles on team self-organization and why agile frameworks keep people frustrated have resonated with thousands of practitioners worldwide.

Father of 2, he lives in Toulouse with a passion for Space and chess—a game that, as he writes, taught him more about transformation strategy than many agile frameworks. He continues his mission to help agile practitioners evolve from ceremony facilitators to true flow leaders.
