Yet getting work done still depends on someone knowing what the systems leave out: which records refer to the same thing, what an approval actually permits, which rule applies, and when an exception requires judgment. Those people are doing more than completing tasks. They are supplying the organizational meaning that makes action possible. Automating their visible steps without understanding that contribution preserves the wrong work and puts essential functions at risk.

The Automated Organization shows how to make that underlying structure explicit so you can deliberately change it. Every business already has an ontology: commitments about what exists, what things mean, how they relate, and what may happen. Much of it lives across people, applications, documents, and conventions. By discovering and declaring the knowledge and behavior that a real outcome depends on, you can separate what the organization needs to accomplish from the workflows and technologies that happen to accomplish it today.

This practitioner’s guide connects organizational design and technical execution in one method. You will learn to investigate performed work, make consequential knowledge usable across systems, define legitimate action independently of a prescribed workflow, and assign functions deliberately across people, deterministic software, and reasoning systems. You will then redesign one outcome-producing structure, test it through an executable prototype, build for real operating conditions, and measure whether the intervention improved value. You begin with one outcome, not an enterprise-wide modeling project.

The goal is an organization that can accomplish more without requiring people to continually reconstruct its meaning and supervise every step: one where delegation has clear boundaries, change can be tested, and new capabilities lead to better outcomes rather than another layer of complexity.

Kyle J. Tobin is a technologist, product leader, consultant, entrepreneur, and craftsman.

He has spent more than two decades working in enterprise technology, from infrastructure and systems engineering to cloud architecture, software, product leadership, organizational transformation, and artificial intelligence. He has built platforms, advised executives, led product and engineering work, and helped large organizations rethink how technology and management fit together.

His path was not conventional. He taught himself enterprise IT while bartending, later owned and operated a barbecue restaurant, and has continued to build things both in software and by hand.

Tobin is also a woodworker and lifelong student of how complex systems work, whether they are organizations, technologies, businesses, or physical objects.

He lives in the Pacific Northwest.
